Cured vanilla keeps its vanillin for a year or two under vacuum and then loses it; the trade turns stock within the season and speculators who held through 2018–23 took the $600-to-$50 round trip. The route is flavour houses and exporters, whose horizon is a procurement contract, not a hold.2 16DerivedMed
Exit depth · flavour houses and exporters
RoutesBeans: sale to an exporter in Madagascar at or above the official minimum, or to an importer or flavour house abroad. Equity: shares in diversified flavour and ingredient groups (Symrise, Givaudan, IFF), where vanilla is a fraction of revenue; no listed pure play.2 17High ActivityMadagascar's 2026 crop is projected at 3,000–3,500 t against inventories built over several years. Grade A FOB is quoted anywhere from $60–120/kg (one importer) to $140–260/kg (indicative 2026 export ranges) and $188–218/kg (a price-reporting forecast); extraction grades near $30/kg. The spread between sources is itself the market.2 16 href="#s17">17ReportedLow CostOfficial minimum export prices ($50/kg black, $25 long red, $15 cuts) set a floor that is not always respected; exporter and importer margins between FOB and the $150–280/kg landed-to-retail ladder; grading disputes on vanillin content and moisture fall on the seller.2 18Med TimeBeans move within weeks of curing when an exporter will take them; in an oversupplied year a seller waits a season or discounts. Equity exposure exits on exchange the same day.16DerivedMed

Since last update

In late June 2026 Madagascar set a green-vanilla floor of 10,000 Ariary/kg (~$2.34) for pods over 13 cm. Trade reference prices: $15 cuts, $25 long, $50 gourmet. A 3,000–3,500 t crop is projected for 2026.1415

Why Σ4

Exporters set prices with no exchange, and cured beans lose quality over time. The most direct route is flavour houses and exporters, few of them pure exposure. Madagascar's regulatory changes add to the uncertainty.

The world's second most expensive spice after saffron is trading at inflation-adjusted lows: a $600/kg peak in 2018, a floor price abolished in 2023, and a 2026 Madagascar crop large enough to keep it there. Structural overproduction meets a customer base that reformulated away and has not come back.

Vines take about three years to bear, so plantings made into the 2018 boom matured exactly as high prices pushed food companies to substitutes. The market then fell for five consecutive years.2 Some distressed 2026 lots traded at $10–16/kg, and the trade references of $15/$25/$50 have never been formalised by decree.1

IIOrigin concentration

Madagascar's share depends on whether you count green pods or cured exports.

Widely repeated claims that Madagascar supplies "80% of the world's vanilla" refer to cured, export-grade beans in the international market, not green output.5 6 Madagascar's cured exports were 1,454 t (2019) and 1,724 t (2020), with the USA (810 t), France (339 t) and Germany (234 t) as principal destinations.7 The 41.9% and 80% figures are therefore both defensible but measure different things. Hand pollination, months of curing, and a floor price that no longer covers labour.

Each flower is pollinated by hand in a window of hours; cured beans pass through a multi-month Bourbon process (blanching, sweating, drying, conditioning). Around 65% of natural demand has historically been met from north-eastern Madagascar, where the price cycle sets local fortunes.5 6 At current farm-gate levels the trade's own question has inverted: not how high prices can go, but whether they are too low to keep growers in vanilla.6

IVSubstitution & the synthetic ceiling

Natural bean extract is a rounding error in the flavour market.

RouteDescriptionPosition
Natural bean extractc.1% of global vanilla flavour volume; extraction yields 0.2–0.3% vanillin per kg of beansPremium; clean-label claims Med5 11
Synthetic vanillin (guaiacol, lignin)Bulk of the market; consistent chemistryCommodity High12
Bio-vanillin (eugenol / fermentation)Clove-oil oxidation at 65–80% conversion; fermentation routes can qualify as "natural" in some jurisdictionsNarrowing the gap with bean extract Med4 11

Reformulation is the asymmetric risk: sharp price increases have repeatedly caused manufacturers to accelerate substitution, permanently reducing bean demand, which is why the 2018 spike was self-destructive for the category.4 One market-research house values the vanilla-extract segment at USD 5.6 bn (2025); the figure is not reconcilable with bean tonnages and is Low confidence.13

Lab-grown diamond parallel: a synthetic with identical functional chemistry and a fraction of the cost, held back only by labelling ("natural") and by consumer perception of the 200-plus minor aroma compounds that vanillin alone lacks.13 The category's defence is provenance and sensory complexity, not price.
